- Gaps — the few skills that unlock the next level
- Experiences — the stretch work that builds those skills
- Support — mentoring, training, sponsorship from you
- Checkpoints — when you'll review progress together
Method
- Start from their aspiration, not your succession plan
- Pick one or two growth areas; more dilutes
- Find real work that builds the skill — growth happens on the job
- Name your role as sponsor explicitly
- Review on a cadence and adjust

- Growth is the report's to own; you enable, not assign
