Structure

• Summary — overall assessment in plain language
• Impact — outcomes delivered, with examples
• Strengths — what they do exceptionally, with evidence
• Growth areas — where to develop, framed forward
• Calibration — how this maps to the level's expectations

Method

1. Gather evidence across the full period, not the last month
2. Use the career ladder as the yardstick, not vibes or comparison
3. Cite specific examples; assertions without evidence read as bias
4. Seek peer input to counter your blind spots
5. Never surprise — anything in the review should have been said already
