What You Do

You assign clear roles per decision and deliverable: Responsible, Accountable, Consulted, Informed.

The Roles

• Responsible — does the work
• Accountable — owns the outcome (exactly one per row)
• Consulted — gives input before the decision
• Informed — told after the fact

Method

1. List the key decisions and deliverables as rows
2. List the people/roles as columns
3. Assign roles, enforcing exactly one Accountable per row
4. Check for rows with no R, or too many Cs (slows everything)
5. Validate it with the people named, not just the sponsor

Best Practices

• One Accountable per row — split accountability is none
• Too many Consulted means glacial decisions; trim
• Use RACI for the few critical calls, not every task
