Sunk Cost

The Logical Explanation

A sunk cost is an expenditure — of money, time, or effort — that has already been incurred and cannot be recovered. Rational decision theory states that sunk costs should have zero influence on future decisions. The resources are gone regardless of what you choose next. The only question is: given where you are now, which path forward has the best expected outcome?

People consistently violate this principle. They stay in failing investments because they have already lost so much. They finish bad meals because they already paid. They remain in unfulfilling careers because of years already invested. Economists call this the sunk cost fallacy. The corrective is simple: ignore what you have spent. Decide only based on future costs and future benefits.

Opportunity cost — the value of the next best alternative — is the proper framework. Every moment spent continuing a failing endeavor is a moment not spent on something better. Rational agents cut their losses quickly and move on.

The fallacy appears across domains: in economics, in gambling, in relationships, in career decisions. Behavioral economists like Daniel Kahneman and Amos Tversky documented it extensively as part of prospect theory. Losses loom larger than gains, and this asymmetry causes people to throw good resources after bad in an attempt to avoid realizing a loss.

This explanation is clean, logical, correct, and completely hollow. It describes the math of past investment but not what it feels like to abandon something you have poured yourself into.

The Felt Explanation

Sunk cost is not a fallacy. It is a funeral.

The rational framework assumes that the years spent, the effort given, the sacrifices made are simply gone — a line item that should not influence future decisions. But those years are not gone. They are you. You were built by them. Your hands learned their shape on that project. Your sense of what is possible was calibrated inside that relationship. Your understanding of who you are was forged in the specific fire of that particular effort. The investment is not in the thing. The investment is in the self that was being constructed through the thing.
